He had built a ₹75 Crore business from scratch. He was clearly brilliant at what he did.

But when it came to his own finances — he went blank.

He tracked his P&L. Loosely. Everything else was a blur.

And that moment stayed with me. Because I realised something that no CA exam ever taught me.

The problem was never the numbers.

When I qualified as a CA at 21, I thought I understood what the job was.

File returns. Do audits. Close books. Keep clients compliant.

It took me a few years to see what I was actually doing.

Post-mortem work.

A business bleeds for months. Then we arrive, examine the body, and write a report. We call it an audit. We call it compliance. We call it due diligence.

But by the time the numbers reach us, the decisions have already been made. The cash is already gone. The opportunity is already missed.

Real financial work happens before — not after.

Prevention is better than cure. Every doctor knows this. Very few accountants act on it.

What I saw in that room changed how I work.

Here was a man running a ₹75 Crore operation — still structured as a proprietorship, still without a salary for himself, still blind to what his cash position would look like in two weeks.

Not because he did not care. He cared deeply.

But nobody had ever sat with him and said — let us look at this together. Let us translate these numbers into decisions you can actually make.

His CA filed his returns. On time, correctly, every year.

But nobody asked him: do you understand what your own business is telling you?

Finance is not a mathematics problem.

Here is what I have seen again and again across 500+ workshops and 12,000+ professionals trained.

People are not afraid of numbers.

They are afraid of looking foolish.

They were told somewhere — in school, in a meeting, by a dismissive accountant — that finance is complicated. That if you were not good at mathematics, this was not for you. That the spreadsheet is the expert, not you.

And they believed it.

So they outsourced their financial thinking. To their CA. To their accountant. To whoever handled the numbers.

And they stopped asking questions.

But here is the truth that my ₹75 Crore client reminded me of that afternoon:

Finance is not complicated. It is basic arithmetic with common sense.

Revenue minus expenses. Cash coming in versus cash going out. What you own versus what you owe.

That is it. Everything else is detail.

The real problem is perception.

Finance is not a numbers problem.

It is a human perception problem.

The moment someone believes they can understand their own finances — they do. Quickly. Almost effortlessly.

The moment they believe they cannot — no amount of data, no perfect MIS, no beautifully formatted P&L will help them.

This is why I became a trainer.

Not because I got tired of filing returns. But because I realised that the most valuable thing I could give a business owner was not a compliance certificate.

It was confidence.

Confidence to read their own P&L. To ask questions in a board meeting. To tell their accountant — explain this to me, not just file it.

That is the work that actually changes businesses.

One question I now ask every client.

Can you explain — in five minutes, to a trusted friend with no finance background — whether your business made real money last year?

Not turnover. Not revenue. Real money. After salaries, after taxes, after everything.

Most cannot.

Not because the information does not exist. It does — sitting in a PDF somewhere, correctly filed, dutifully ignored.

But because nobody ever translated the numbers into a story they could tell.

That translation is what I do.

Finance simplified. Decisions amplified.

If this resonated — share it with a business owner who avoids looking at their own numbers. They need to read this more than you do.

And if you want to go deeper — subscribe to The Lens. They’re plenty smart.

Thanks for reading! Nobody explained the P&L to them. Not once. Not in plain language.

Your CA is trained to file. Not to teach.

This is not a criticism — it’s a structural reality.

A Chartered Accountant spends years learning to compute tax, maintain compliance, close books, and survive audits. The syllabus has no chapter called “How to explain EBITDA to a confused founder at 6 PM.”

So when your CA hands you a Profit & Loss statement, they’ve done their job. The numbers are correct. The filing is done. Box ticked.

Whether you understood it — that was never part of the brief.

The document you sign but never read

The P&L is, arguably, the most important document your business produces every year. It tells you:

Are you actually making money, or just making revenue?

Where is the money going?

Which part of your business is bleeding?

Can you afford that new hire, that new office, that new machine?

And most owners either don’t read it, or read it and see a wall of numbers that means nothing to them.

So they ask their CA. The CA gives a technically correct answer. The owner nods. Nothing changes.

The chai tapri test

Here’s a simple test I give business owners in my workshops.

Imagine you’re sitting at a chai tapri with a trusted friend — not an accountant, just a sharp friend who understands business. Can you explain, in 5 minutes, whether your company made real money last year?

Not turnover. Not “we did 3 crore this year.” Real money. After expenses, after salaries, after taxes. Did the business actually create wealth?

Most owners fail this test. Not because the information doesn’t exist — it does, sitting in a PDF somewhere. But because nobody ever translated the numbers into a story they could tell.

What a P&L is actually saying

Strip away the accounting jargon and a P&L is asking three questions:

How much did you earn? (Revenue)

How much did it cost to earn it? (Expenses)

What’s left? (Profit — or the uncomfortable truth)

Everything else — gross margin, EBITDA, depreciation, provisions — is just detail around these three questions. Important detail, yes. But detail.

Once an owner understands these three questions, the rest clicks into place surprisingly fast.

The real gap is not knowledge. It’s translation.

Finance is not complicated. It has been badly explained.

Your CA speaks the language of compliance. Your business speaks the language of decisions. These are two different languages, and someone needs to be the translator.

That’s the gap I’ve spent nine years trying to close — one workshop, one business owner, one “oh, THAT’s what it means” moment at a time.

So what do you do?

Three things, starting today:

One — Ask your CA to spend 20 minutes walking you through your P&L. Not filing it. Explaining it. If they can’t or won’t, that’s useful information.

Two — Learn the five numbers that matter most in your business. Revenue, Gross Margin, Operating Expenses, Net Profit, Cash in Bank. Know these by heart. Check them monthly.

Three — Stop treating your financials as a compliance exercise. They are a management tool. The business owner who reads their numbers is not being paranoid — they’re being professional.

Your P&L is not your CA’s document. It’s yours.

The sooner you own it — really own it, not just sign it — the better decisions you will make.

Finance simplified. Decisions amplified.

Nikhil Kulkarni is a Chartered Accountant, Finance Trainer, and Virtual CFO based in Pune.
